ROI Conversations That Start Too Late

Read this to learn how to pressure-test the return on an initiative before the money is committed rather than after. When ROI is discussed post-approval it becomes justification and reporting, not decision-making. The article reframes return as behavioural first: if nothing changes in how people decide and act, nothing changes in the results.

Most ROI conversations start after the money is spent.

That’s the problem.

A new system gets approved.

Budget signed.

Implementation begins.

And only then…

someone asks:

“So… what return are we expecting?”

At that point, it’s already too late.

Now ROI becomes:

• Justification

• Reporting

• Damage control

Not decision-making.

The best operations flip this.

They define ROI before anything starts:

• What decisions will improve?

• What losses will disappear?

• What changes on the floor?

Because ROI isn’t financial.

It’s behavioural first.

If nothing changes in how people act,

nothing changes in results.

This is exactly what we test with the Hidden Loss Finder (HLF).

Before any investment.

Because most “low ROI” projects…

never had a clear decision impact to begin with.

If you want to pressure-test your next initiative,

I’ll walk you through how we expose ROI gaps early.

Are you measuring return…

or hoping for it?

The cost of waiting

Ideas like this one rarely fail because leaders disagree with them. They fail because nothing forces them onto this quarter's agenda — and the losses they address keep running in the meantime.
